Situation 01 · Restructuring
The organizational structure has grown, not been designed.
Too many layers, unclear responsibility, the same function in four places. Separate actions fall short because no one can see the interdependencies as a whole.
The organizational structure is to be cut anew. In the project charter this is called reorganization, organizational design or realignment.
The problem underneath is not the cut itself — every single intervention is manageable. It is that every intervention changes the next, and that no one can see the whole chain while making the first change.
You need an organizational design all the same. All it has to do is sit in a model that holds roles, capacity and cost together — otherwise it is a picture, not a design.
Which structure — and built in which order? Every change shifts the next.
One unbroken line from the strategic goal down to the individual role. The smallest set of changes that reaches the goal. And for every measure a rationale that still holds a year from now.
